The problem is never the hiring

Most companies can hire an offshore team. Job boards in Jakarta, Manila and Ho Chi Minh City return hundreds of applicants for a professional role within days. The problem shows up in month nine, when the analyst you trained resigns for a small raise elsewhere, and again in month fourteen, when their replacement does the same. Each departure costs six to twelve months of productivity, resets the knowledge you built, and quietly erases the labour-cost saving that justified the team. This is the plan for building an offshore team that is still with you in year three. It uses Indonesia as the worked example because that is where MixWork operates, but the structure holds anywhere in Southeast Asia.

Months 0 to 1: decide the composition

Retention is mostly decided before the first interview, in who you set out to hire and how you set out to employ them.

Hire mid-career, not cheapest. The highest-value band is around six years of experience: past the training phase, before the management overhead, still doing the work themselves. In Jakarta that cohort has typically spent those years inside multinationals and global agencies, which means MNC-standard process and English used daily with clients and stakeholders. Six years inside a multinational in Jakarta costs a fraction of the same profile in Singapore or Sydney; that is the arbitrage, not the junior hire who leaves for the next junior role.

Employ, do not contract. A contractor splits attention across clients and owes you nothing at the end of the month. A permanent employee on a PKWTT contract has a career with you. Decide where they will sit. Isolated home working is the quiet killer of offshore retention. A dedicated desk in a professional office, alongside other professionals working for international clients, is a daily reason to stay. If remote is the right answer, structure it deliberately: hardware, a stipend, and scheduled in-person days.

Months 1 to 3: hire properly

Brief on scope and pedigree, not on a home-market job title. Screen English in a live conversation on a work topic and with a written exercise, not with a proficiency score. Run a technical or case interview by function. Verify identity and documents and run professional background checks before any offer goes out; a compliance team will ask to see the trail later. Months 1 to 3: onboard like you mean it

Month 12: measure, then decide

Three numbers tell you whether the team is working. Twelve-month retention: define which departures count and whether client-initiated exits are excluded, then track it; above 90% is the standard to hold. Time to productivity: weeks from start date to unsupervised delivery, by role. Referrals: whether your offshore staff recommend the job to people they respect, which is the most honest engagement survey there is. If the first number is below 80%, stop hiring and fix the system before adding seats.
